Migrating any IT service to the cloud can feel like a big project full of risks and blind spots! So, how can you reduce the risks when looking specifically at migrating your business service integrations to cloud-based services?

#1. Audit your integrations
Too many businesses rely on existing documentation for gathering their migration requirements; whereas in reality, a fresh audit of active integrations and their nuances is essential. Understanding and re-documenting the unique configurations, connections, known errors and fragilities of each integration are important because these are things that will jump up and bite you when it comes to making your migration. Also, there is a great benefit to be had from a consistent set of documentation on your integrations, which can only really be achieved by a single audit process.
#2. Start with the most commonly used integrations
We often let project timelines drift on and this can cause us to make ‘knee-jerk’ plans for starting and prioritising work. We’ve seen, from our experience in integration projects, this can often lead to IT leaders starting projects with high-impact or ‘urgent’ integrations.
However, these are often not the most valuable decisions to make long-term. Instead, you want to focus on which integrations create the most day-to-day value for your teams. For example, if you have your Service Desk software passing several tickets a day to and from your development stack – and you know improving the integration will boost daily productivity – you should start here! This will, in turn, free more time and resources to focus on high-impact migrations later on.
#3. Don’t overspend
Gone are the days of developing integrations by hand. No more staying up till 3am every night to make sure each service migrates successfully or needing to roll back huge updates due to bugs! All those long, tedious and expensive tasks that add weight and cost to your migration project should be things of the past. Instead, make sure you are leveraging the latest integration technology and ensuring that you are making the most of hosted and out-the-box solutions for the heavy lifting. This way, you can focus the majority of your internal resources and spend more on the end customer and their experience of migrating services.
#4. Don’t over plan!
Integration and migration projects used to have 12-24 month projects plans against them, all in the name of a glorified objective for modernising the business. Today, you have to think more ‘Agile’ as you need to be more responsive to the ever-changing needs of your business. Rather than taking a project approach to migrating each and every service, utilise scalable and flexible integration platforms and see each step as an on-going improvement to your existing ecosystem. Each small and iterative change you make should come with its own set of objectives and positive outcomes. Great integration projects come from harnessing a ‘think big and do small’ mentality.
#5. Focus on your CSI
With an eagerness to avoid ‘over planning’… great integrations and migrations come from a CSI (Continual Service Improvement) mindset. The CSI guidance within ITIL® helps us to understand how the small (and the big) changes we make to our services impact the business value we are able to create. This is important when managing projects such as migrating your integrations to the cloud, because you don’t want to treat this as an isolated piece of work.
The nature of the work you are doing means that there will be a wide range of teams, applications, and processes affected by what you do. And so, having a reliable framework to turn to for understanding the impact on business value your migration will have is of huge benefit. Not just for your end-users of the services, but also for when you are looking to get further buy-in and support from stakeholders for the changes and investments you want to make in improving IT.
